“This redesign helped us scale to millions while keeping the core value intact for both players and coaches.”

Role: UX/UI Designer
Team: PM, Mobile Engineers, QA
Tools: Sketch, Zeplin, Jira, Principle
Outcome: 4M+ users, lower upload failure rate, improved coach engagement

Project Summary

This popular golf coaching app had strong market traction but was struggling with performance, usability, and inconsistency. Core flows like recording, uploading, and annotating video were slow, unreliable, and fragmented across iOS and Android.

My Role
I was brought in as the UX/UI Designer to lead a top-to-bottom redesign of the app. I overhauled the camera interface, rebuilt the analysis toolkit, and introduced a modular design system that could support over 100 screens across devices. I partnered closely with engineering to deliver specs, assets, and feedback loops that would ensure execution.

The Challenge

  • Recording and upload failures frustrated users
  • Instructors lacked sufficient annotation tools
  • Workflows required too many taps and transitions
  • The design system was inconsistent or missing entirely
  • Cross-platform behavior diverged significantly
  • Lessons were hard to track from recording to feedback

The product needed a scalable foundation that retained its core value but dramatically improved experience and efficiency.

Discovery and Redesign

Experience Audit

  • Analyzed user feedback and usage data to identify key drop-offs
  • Mapped current flows for students, coaches, and admins
  • Identified pain points across lesson lifecycles and content management
  • Reviewed app against heuristic and competitive benchmarks

Information Architecture

  • Reduced steps in core flows like recording, uploading, and annotating
  • Simplified lesson lifecycle states: recorded, sent, received, reviewed
  • Reorganized features into role-based sections and navigation patterns

Camera Interface Redesign

Image of v1-sketches sketches
  • Added configurable overlays for consistent shot framing
  • Preset camera angles for face-on and down-the-line views
  • Introduced tagging, descriptions, and progress indicators
  • Improved performance in low bandwidth or offline conditions

Modular Design System

  • Built reusable components for all major patterns
  • Designed for visibility in outdoor use (high contrast, large targets)
  • Harmonized UI across Android and iOS while respecting platform conventions
  • Reduced redundant screens and improved onboarding for both user types

The Solution

The final product delivered improvements in five key areas:

  1. Streamlined camera and upload flow
  2. Advanced, coach-focused analysis tools
  3. Role-specific architecture for students and instructors
  4. Shared design system across 100+ screens
  5. Consistent experience across platforms and devices

Outcomes

  • Scaled to over 4 million users
  • Reduced support tickets related to upload failures and UI confusion
  • Increased coach engagement and lesson completions
  • Feature adoption climbed with improved clarity and reliability
  • Maintained loyalty among long-time users while onboarding new ones faster

Lessons Learned

  1. Audit before you add
  2. Keep the value, cut the steps
  3. Design systems are more than components
  4. Responsive performance is part of the UX
  5. Real-world conditions (outdoor use, low connectivity) shape interaction design
